The Problem

Sales reporting was reactive, inconsistent, and time-intensive:

  • Each executive request required new exports, formatting, and reconciliation
  • Core metrics like pipeline and revenue were defined differently across reports
  • Reporting answered specific questions but didn’t surface what the business actually needed to track

As a result, leadership spent time validating numbers instead of making decisions.

The System

This system was designed from the top down—starting with executive decision needs, then building the data structure to support them.

Flow:

  • Source data → standardized metric definitions → centralized data layer → dashboard + scorecard views

Approach:

  • Designed metrics directly from executive priorities
  • Built in phases to balance speed and long-term reliability
  • Created a shared data layer to support multiple views of the same metrics

The result is a single system that powers both reporting and decision-making.

Capabilities

The system focuses on clarity, consistency, and operational use:

Decision-Aligned Metrics

  • Tracks the specific metrics leadership defined as critical
  • New questions are incorporated intentionally, not through ad-hoc reporting

Elimination of Manual Reporting

  • Replaced recurring export-and-rebuild workflows
  • Ensures consistent, real-time access to data

Standardized Business Definitions

  • Unified definitions for pipeline, revenue, and deal stages
  • Consistent across teams and organizational views

Integrated Leadership Scorecard

  • Weekly scorecard layer with targets, rolling averages, and performance indicators
  • Designed for direct use in executive meetings

System Evolution

  • KPI definitions updated to reflect changing business priorities
  • Designed as an ongoing system, not a one-time build

This system changed how the business operates:

  • Reduced reliance on ad-hoc report requests
  • Aligned leadership around a single, consistent set of metrics
  • Shifted conversations from validating data → making decisions

The deeper impact is structural:
reporting is no longer something produced on demand—it’s something the business runs on.

How It Was Used

The system became embedded in the company’s operating rhythm:

  • Leadership uses the dashboard and scorecard in weekly meetings
  • All stakeholders review the same metrics, defined the same way
  • Discussions focus on performance and actions, not data reconciliation

Decisions

This project was driven by a series of intentional design choices:

Started with the decision, not the tool
Defined success by what leadership needed to know—not what data was available.

Built in phases to match business maturity
Delivered an initial system quickly, then evolved it into a more robust and scalable foundation.

Created a unified data layer
Ensured that dashboards, scorecards, and reports all reference the same underlying definitions.

Designed for change
Updated KPI definitions as business priorities shifted, keeping the system relevant over time.

Constraints & Tradeoffs

  • Built within existing systems rather than replacing them
  • Balanced speed of delivery with long-term data reliability
  • Prioritized adoption and clarity over technical complexity in early phases
